the two-page test
Here's the experiment.
We took HubSpot's Marketing Hub pricing information and tested it inside the Kodec Sandbox.
First, we ingested only the current pricing page.
Then we asked:
"How much does the Marketing Hub plan cost for all tiers?"
The Sandbox returned a clean pricing answer:
Starter starts at $9/month annually or $15/month monthly. Professional starts at $800/month. Enterprise starts at $3,600/month. Professional onboarding costs $3,000.
Then we added one more page: HubSpot's legacy Marketing Hub contact pricing page.
That legacy page states that legacy Starter starts at $50/month with 1,000 contacts included, while Professional starts at $800/month and Enterprise starts at $3,600/month. It also says Professional onboarding is $3,000 and Enterprise onboarding is $6,000.
Then we asked:
"How much does the Starter plan cost?"
The answer changed.
It blended current pricing, promotional pricing, and legacy pricing in the same response.
That's the AI search problem in miniature.
the actual experiment result
When we ran this test in the Kodec Sandbox, we asked:
"How much does the HubSpot Marketing Hub plan cost?"
With both pages ingested, the AI returned:
HubSpot Marketing Hub pricing varies depending on the plan and whether you are referring to legacy or current offerings. For the Legacy Marketing Hub, the Starter plan starts at $50/month, Professional starts at $800/month (billed annually), and Enterprise starts at $3,600/month (billed annually). For current offerings, HubSpot provides a free plan, and the Starter plan is priced at $9/month when billed annually or $15/month when billed monthly.
The answer is technically accurate. Both pricing models exist. But for a new buyer researching HubSpot, this response creates confusion.
Is the $50/month plan available to them? Can they choose between legacy and current? Which pricing applies?
The AI doesn't know. The business knows. The data doesn't communicate it.
the model didn't hallucinate. it reconciled badly.
This is the part most teams miss.
The model didn't invent the $50/month legacy Starter number. That number existed in the ingested corpus.
The model's failure wasn't fabrication.
The failure was context collapse.
It could see multiple valid pricing facts, but it didn't have a strong enough machine-readable rule for when each fact applies.
Current customer? New customer? Legacy plan? Seat-based pricing? Contact-based pricing? Promotion? Deprecated plan? Canonical pricing page?
Humans can often infer this from layout, page title, or common sense.
Machines need explicit structure.
If the structure is missing, the answer blends.
That's how AI search goes wrong even when every source technically contains true information.
Truth without architecture still breaks.
internal contradictions are the enemy
Most businesses think their AI problem lives outside the company.
"Google is wrong." "ChatGPT is hallucinating." "Perplexity cited the wrong source." "The model used an old page."
Sometimes that's true.
But often the problem starts inside the business.
The website says one thing. The pricing page says another. The legal page preserves old terms. The sales deck has updated packaging. The help center uses a retired product name. The blog still describes last year's offer. A partner marketplace lists old rates. A PDF indexed by Google contradicts the current page. The schema says less than the visible page. The visible page says less than the business actually does.
Then AI comes along and does what AI does best: compress the chaos into one confident paragraph.

They ask:

Your brand can appear and still lose.
Your page can be cited and still send the user to a competitor.
Your content can be used as evidence while the final answer recommends someone else.

Who you are. What you do. Who you serve. Why you're different. When you're the right fit. Which facts are current. Which actions are available.

1. entity layer
Define the business as an entity.
Not just the name. The full identity.
Company. Brand. Founders. Locations. Products. Services. Audiences. Credentials. Parent companies. Subsidiaries. Social profiles. Same-as references. Disambiguation from similarly named companies.
This prevents entity confusion.
If AI can't tell who you are, everything else is decoration.
2. offer layer
Define what you sell.
Products, services, tiers, pricing rules, buyer types, constraints, use cases, availability, and implementation boundaries.
This prevents AI from inventing offers or merging retired products with current ones.
3. claim layer
Define what is true and what supports it.
Every important claim should have evidence.
Not "industry-leading." Not "best-in-class." Not "trusted by many."
Those phrases are corporate oatmeal.
Use claims AI can extract:
Closed X transactions. Serves Y customer segment. Certified in Z. Available in these regions. Built for this use case. Includes these features. Excludes these features. Current as of this date.
4. contradiction layer
Find conflicts before AI does.
Current versus legacy. Public versus private. New customer versus existing customer. Promotional versus standard. Product page versus help center. Pricing page versus reseller page. Schema versus visible copy.
The HubSpot experiment proves how little contradiction is required to break an answer.
One extra page can change the result.
5. canonical source layer
Make the source of truth explicit.
AI systems need to know which page, endpoint, graph, or structured record should win when facts disagree.
This is where knowledge graphs matter.
Schema as the machine-readable business profile, not decoration.
6. retrieval testing layer
Test the profile before the public internet does.
This is where the Sandbox matters.
Ask the same questions buyers ask. Test branded queries. Test comparison queries. Test pricing queries. Test "best for" queries. Test follow-ups. Test vague prompts. Test competitor prompts. Test old product names. Test deprecated plans.
Then inspect the answer.
Was it direct or inferred? Which chunks were used? Did it cite the right source? Did it blend conflicting facts? Did it recommend the right provider? Did it preserve positioning?
This turns AI visibility into a testable system instead of a screenshot circus.
7. action layer
AI search is only the first stage.
Agents won't stop at answering. They'll book calls, fill forms, route requests, compare options, request quotes, check eligibility, and start workflows.
That means your machine-readable profile eventually needs action rules.
What can agents do? What inputs are required? Which actions require authentication? Which claims cannot be generated? Which workflows are off-limits? Which endpoint is canonical?
That's where the web is going.
The businesses that prepare now won't be scrambling later while their competitors duct-tape "AI strategy" onto a contact form.
why knowledge graphs matter
A knowledge graph turns your business into connected facts.
Instead of hoping AI infers your meaning from page copy, you model the relationships directly.
For example:

what businesses should do now
Start with a contradiction audit.
Pick one high-stakes area: Pricing. Services. Locations. Product tiers. Eligibility. Credentials. Guarantees. Case studies. Integrations. Comparison pages. Support policies.
Then ask:
Where does this fact appear? Does every page say the same thing? Which version is current? Which version is legacy? Which page is canonical? Is the rule machine-readable? Can AI tell when this fact applies? Can we test the answer?
If the answer depends on a human reading the whole website and "getting the context," the machine will eventually get it wrong.
Build the context into the data.
